How I Stopped Losing Leads After the First Reply with an AI Agent in Telegram

The moment that made me rethink lead follow-up

Last month, a potential client messaged my Telegram bot asking about pricing. I replied within 30 seconds. Then silence. The lead never came back.

I checked the conversation history. The prospect had asked two more questions after my reply – both went unanswered because I had moved on to another ticket.

The first reply is just the opening. The real work starts after.

What was actually happening

I run a small IT services company. We use Telegram for client communication. When a lead comes in, someone responds quickly. But that first reply often becomes the last.

We were fast at the start, but we had no system for follow-up or handoff. If the lead needed more info or wanted to discuss deeper, they got one answer and then silence.

We were treating response speed as the only metric. It was not enough.

The real problem

The problem was not the speed of the first reply. It was the absence of anything after it.

Leads asked follow-up questions and got no response. Or they needed a human but we had no smooth way to escalate. The agent answered once and then stopped.

We were losing leads because of a gap in continuity, not because of slow initial response.

Why this hurt the business

Each lost lead is lost revenue. In our case, about 40% of inbound leads went silent after the first exchange.

We calculated the cost: about $3,000 in potential recurring contracts every month. Doing nothing was expensive.

What I did

I deployed AgentForge with a Hermes AI agent. The setup took about an hour using Docker Compose. I configured everything through the web UI.

First, I created automated follow-up sequences. If a lead asks a question, the agent replies and then sends a brief check-in message 24 hours later if the lead hasn't responded. The follow-up is contextual – it references the original question.

Second, I built a handoff trigger. When a lead shows buying intent or asks something the agent cannot answer confidently, it sends a private message to my Telegram with all the context. I take over from there.

Third, I added a reminder system. If a lead asks about a specific service and then goes quiet, the agent schedules a polite nudge after three days.

All of this runs in Telegram. The agent uses the same chat thread, so the lead never feels like they are talking to a different system.

What changed

  • 🔁 Follow-up replies now happen automatically – leads get a second touchpoint without human effort.
  • 🤝 Handoff to me is clean and fast – I receive the full conversation log and can reply within minutes.
  • 📈 Lead silence dropped from 40% to 12% in the first month after deployment.
  • ⏱️ Average time from first contact to a qualified conversation went from 2 days to 4 hours.

The system is not complicated. It just plugs the gap between the first reply and the next step.

Response speed matters, but continuity matters more. For me, AgentForge made that continuity automatic.
