When to Hand Off from AI Agent to Human: A Practical Guide
It started with a refund request
A customer messaged our Telegram support bot. They wanted to cancel a subscription and get a refund. The Hermes agent, running on AgentForge, replied with the cancellation link. The customer clicked it, but the refund was not automatic. The agent said “You can contact support for refunds.” The customer was stuck.
The agent answered everything
We had configured the agent to handle all incoming questions. No handoff rules existed. The idea was to keep every conversation within the AI. That worked fine for password resets or order status. But complex or sensitive issues quickly became a problem.
What was actually going wrong
The agent did not know when to stop. It kept offering generic answers. Customers repeated themselves. Some got angry. Others just left. The agent could not escalate because we never told it how.
The cost of keeping the agent in charge
Every stuck customer meant a longer resolution time. Some eventually emailed support, creating duplicate work. A few churned because they felt ignored. The business lost both time and revenue.
I added three handoff rules
Using the AgentForge web UI, I defined clear conditions for transferring to a human:
- 🚩 Keyword triggers – words like “refund”, “complaint”, “manager”
- 🚩 Sentiment threshold – agent detects negative tone after two replies
- 🚩 Loop breaker – if the agent answers the same question three times, hand off
I also added a fallback: if the agent could not classify the intent at all, it would ask the user if they wanted a human. The handoff was routed directly to a Telegram group with our support team.
The goal is not to make the AI answer everything. The goal is to make the AI handle the easy part and hand off the rest.
What changed after the rules were live
Within a week, the number of abandoned conversations dropped by 40%. Humans only dealt with cases that genuinely needed judgment. The agent handled the rest. Customers who needed a refund got a human in seconds instead of loops. The setup took less than an hour to configure in the AgentForge dashboard.
